<p style="text-align:justify;">Yesterday I wrote about <a href="../../../../../2009/11/09/did-he-notice-me-on-perceptions-noticing-management-and-education/">the importance of noticing employees</a>. One of the things I emphasized is the importance of not only noticing people, but actually letting them know that you noticed:</p>

<p style="text-align:justify;">In order to be really unpredictable but also create an effective response to our rewards, we need to notice our employees.  And it is not enough to notice, it is also important to let them that you notice. Most business people will tell you that marketing is all about perception. The qualities of your product are not as important as how people perceive you r product. I think we should employ similar thinking to our employees. Noticing our employees is important but making sure that they know we are noticing them is just as important.</p>

<p style="text-align:justify;">(And today I got some <a href="http://naomisimson.com/index.cfm/2009/11/10/Managers-are-driving-employees-away">empirical evidence</a> to back that up).</p>
<p style="text-align:justify;">After writing this I kept on thinking about why do some managers notice their employees but don&#8217;t tell them that they noticed them. The answer came to me today while I was reading a chapter from <a href="http://blog.guykawasaki.com/">Guy Kawasaki</a>&#8217;s book <em><a href="http://www.guykawasaki.com/books/">Reality Check</a></em> called: <em>The Sticking Point</em>, where Kawasaki interviews Chip and Dan Heath, the writers of the book: <em><a href="http://www.madetostick.com/">Made to Stick</a></em>. In the interview they mention a term I described in this blog before called <a href="http://www.madetostick.com/blog/category/curse-of-knowledge/">the curse of knowledge</a>. The curse of knowledge basically means that we have problems explaining things because we already know them, which make it hard for us to imagine how someone who does not know what we know sees it. This means we need to actively seek where our assumptions about the knowledge of other people are wrong.</p>
<p style="text-align:justify;">And the same happens to us when we see an employee doing good work. We assume that the fact that <strong>we saw him and know</strong> <strong>what he did</strong> means that <strong>he knows that we saw hum and knows what he did</strong>. What is the solution? Taking the opposite assumption. We need to assume that our employees <strong>never know that we noticed them</strong>. Then make it a priority to let them know that we did. Let&#8217;s overcome the curse of knowledge and starting noticing people.</p>

<p style="text-align:justify;">I am constantly amazed how my interest subjects are overlapping. I wrote <a href="../../../../../?s=epic">in this blog a few times about how I find management lessons in reading epic fantasy</a>. Another subject that correlates with my interest in managing people is the subject of education. Lately, I started following <a href="http://www.angelamaiers.com/">an interesting blog dealing with education by Angela Maiers</a>. Yesterday she wrote a post called: &#8220;<a href="http://www.angelamaiers.com/2009/11/our-words.html">Two powerful words: I notice</a>&#8221; about the importance of noticing students in the classroom. In the post she referred to a quote from the movie <em>Shall We Dance</em> uttered by Susan Sarandon character, Beverly Clark:</p>

<p style="text-align:justify;">We need a witness to our lives. There&#8217;s a billion people on the planet&#8230; I mean, what does any one life really mean? But in a marriage, you&#8217;re promising to care about everything. The good things, the bad things, the terrible things, the mundane things&#8230; all of it, all of the time, every day. <strong>You&#8217;re saying &#8216;Your life will not go unnoticed because I will notice it. Your life will not go un-witnessed because I will be your witness&#8217;</strong>.</p>
</blockquote>
<p style="text-align:justify;">And I think this approach is not only important in marriage or as a teacher in the classroom but also as a manager of people. I am a passionate person and usually I do my job as best as I can. And I know from my own experience that there is a high correlation between whether I felt noticed and my motivation. Actually, over the years I discovered how much I yearn for recognition and how frustrated I feel when I am not noticed. In my <a href="../../../../../playing-it/">e-book</a>, I described this story:</p>

<p style="text-align:justify;">After 8 months of internship, my boss took me to lunch, and offered me to stay at that firm as a full time lawyer once I pass the bar exam. I told him that what troubles me is that I did not get any feedback. I only learned by trial and error and a little by watching what others do, and not by direct feedback. I said I would like that to change if I was to stay. He was genuinely surprised. He said to me: &#8220;Well, if I were not happy with you, you would have already known&#8221;. When I think about it, I still can&#8217;t quite grasp that reaction. But it really stands for how people usually feel. If there is nothing wrong, there is no need to say anything. Frightening!</p>

<p style="text-align:justify;">While I know it is dangerous to extrapolate from my own experience to a general rule, I found that while not everybody feels the same, many people do. When I teach motivation in the Israeli Air-Force I talk about the <a href="http://en.wikipedia.org/wiki/Expectancy_theory">expectancy theory of motivation by Victor Vroom</a>.  One of the main concepts in this theory is that there needs to be a clear connection between the effort people put in and the optional reward. According to the theory, one question people ask themselves before they act is &#8220;will somebody notice what I do?&#8221;. The theory is not straightforward but when I talk about this part and ask for an example, almost all the students in the class have one. Too many of us go unnoticed.</p>
<p style="text-align:justify;">Just yesterday I wrote about the <a href="../../../../../2009/11/08/the-unpredictability-of-rewards/">unpredictability of rewards</a> and its importance.  In order to be really unpredictable but also create an effective response to our rewards, we need to notice our employees.  And it is not enough to notice, it is also important to let them that you notice. <p style="text-align:justify;">In the additions to the 2nd edition Ariely added a chapter called <em>Reflections and Anecdotes about Some of the Chapters</em>. In it, he describes the idea of the <em><a href="http://psychology.about.com/od/behavioralpsychology/a/schedules.htm">schedules of reinforcement</a></em>, which is a term coined by the behavioral psychologist <a href="http://en.wikipedia.org/wiki/B._F._Skinner">B. F. Skinner</a>. In simple terms, it means that when and how often we reinforce a behavior can have a dramatic impact on the strength and rate of the recurring appearance of that behavior. We would expect that a constant, fixed reward system will create a more recurring behavior. But what the experiments actually suggest is that <a href="http://psychology.about.com/od/vindex/g/def_variablerat.htm">variable reinforcements</a> actually are more effective at creating a high steady rate of behavior.</p>
<p style="text-align:justify;">And that got me thinking about how we reward and recognize employees. Do we do it once a year or once a quarter? Do we do it during a quarterly report or an annual meeting of the employees where the employee of the quarter is declared?</p>
<p style="text-align:justify;">We know that predictable rewards are not as effective as unpredictable rewards, but still, most companies and managers stick to a schedule of predictable rewards. Why? Well, my guess is that it is just easier. As a manager, I don&#8217;t need to think and worry about my employees all the time. Does it really matter if I do in once every quarter for an hour or if I do it 30 times over the quarter for 2 minutes each time? But, the fact that it is easier does not mean that it is right (like most conventional wisdoms). We know <a href="http://secularbible.wordpress.com/2009/11/08/is-hard-work-really-a-punishment/">nothing worth gaining is ever gained without effort</a>.</p>
<p style="text-align:justify;">A few posts ago I wrote about <a href="../../../../../2009/10/22/two-of-the-most-important-concepts-of-feedback/">an important principle in feedback called – consistency</a>. The same words could be used to describe the right approach for rewards and recognition:</p>
<blockquote><p><strong>Consistency</strong> – feedback should be given all the time. Not at a predetermined time once a quarter. But all along the year. This is where I disagree with Bratz. The question is not whether you had <em>one</em> meaningful conversation with your manager once a quarter. The question is <em>how often</em> during the quarter did you have meaningful conversations with your manager. Conversations that create value for you and are not done just to fill some kind of form or requirement from HR. If constructive feedback is given consistently, the answer will be all the time. And if it is done all the time, there is a high probability that we are dealing <a href="../../../../../2009/10/20/bad-parents-bad-bosses-and-the-role-of-managers/">with a good boss</a>.</p></blockquote>

<p style="text-align:justify;">This post is the second post in a series of posts I am writing on lessons about managing people from the book Predictably Irrational, by <a href="http://www.predictablyirrational.com/">Dan Ariely</a> (for more post in the series, see <a href="../../../../../2009/10/27/is-money-equals-motivation-a-conventional-wisdom-we-have-to-break/">here</a> and <a href="../../../../../2009/11/02/wait-and-re-evaluate/">here</a>).</p>
<p style="text-align:justify;">In the additions to the 2<sup>nd</sup> edition Ariely added a chapter called <em>Reflections and Anecdotes about Some of the Chapters</em>. In it, he revisits chapter 4 where he discussed the differences between social norms and market norms. Just to fill in the gap, one of the main ideas of the chapter is that money changes relationships. There is a difference between the social norms (doing a favor, giving a gift and so on) and market norms (paying with cash). Cash changes the relationships and actually can de-motivate people where it is supposed to motivate them.</p>
<p style="text-align:justify;">This is one of the examples Ariely gives:</p>
<blockquote>
<p style="text-align:justify;">Imagine that you work for me, and that I want to give you a year-end bonus. I offer you a choice: $1,000 in cash or an all-expenses-paid weekend in the Bahamas, which would cost me $1,000. Which option would you choose? If you are like most people who have answered this question, you would take the cash. After all, you may have already been to the Bahamas and may not have enjoyed being there very much, or maybe you’d prefer to spend a weekend at a resort closer to home and use the remainder of the bonus money to buy a new iPod. In either case, you think that you can best decide for yourself how to spend the money.</p>
</blockquote>
<p style="text-align:justify;">Ariely claims, due to the effect of market and social norms, that giving the employee no choice, thus giving him the vacation, will make the employee happier:</p>
<blockquote>
<p style="text-align:justify;">I suspect that both your and my best interests would be better served if I simply didn’t offer you a choice and just sent you on the Bahamas vacation. Consider how much more relaxed and refreshed you would feel, and how well you would perform, after a relaxing weekend of sun and sand, compared with how you would feel and behave after you got the $1,000 bonus. Which would help you feel more committed to your job, more enjoyment in your work, more dedication to your boss? Which gift would make you more likely to stay long hours one night to meet an important deadline? On all of these, the vacation beats the cash hands down.</p>
</blockquote>
<p style="text-align:justify;">While I agree with the comparison between the cash reward and the none-cash reward (and there is a lot of empirical evidence in the book about that), I have a problem accepting the assertion that giving no choice at all is <strong>always</strong> better. As Ariely mentions himself, the employee might not want the Bahamas trip. Do we really want to give the employee a vacation he does not want? I am not sure that Ariely meant to say that we should not offer a choice between a number of none cash rewards, but the way this paragraph is phrased, definitely suggests that.</p>
<p style="text-align:justify;">Now, while I know there is not only a problem with monetary rewards (cash), but also a problem with <a href="../../../../../2009/03/01/practical-implications-of-the-paradox-of-choice/">too many choices</a>, I still think that an employee will be happiest if he receives a reward that he actually wants (and I know that sometimes <a href="../../../../../2009/02/02/framing-marketing-spaghetti-sauce-and-iphones/">people don’t know what they want</a>). I will admit that my assertion is not backed up by empirical evidence and only by my own limited experience and by what I learned and read, but the mere fact that <strong>people are different</strong> must make us realize that different rewards will work differently on different people. So, while we need to realize the dangers of cash, we should also remember that the best way to motivate our employees is to understand them and what makes them tick and <a href="http://en.wikipedia.org/wiki/Expectancy_theory">give them the ability to choose what is best for them</a>.</p>

<p style="text-align:justify;" dir="ltr">I was going over some of <a href="http://www.tompeters.com/slides/special.php">Tom Peters presentations</a> on his website (yes, I had some free time today, and a good friend reminded me of this amazing source of great ideas about management – Thanks Tommer). These presentations are not always easy to understand  without the commentary, but some of the content is really mind-blowing! I was going through <a href="http://www.tompeters.com/slides/uploaded/Equations_041708_web.ppt">this presentation</a> where I encountered this sentence:</p>
<blockquote>
<p style="text-align:justify;" dir="ltr">Peter Drucker once famously said, <em>“Ninety-percent of what we call ‘management’ consists of making it difficult for people to get things done.”</em>  There is more than a grain of truth to that. On the other side, and there <em>can </em>be an “other side,” I see the manager’s principal role as identifying things that get in people’s way (by asking them!) and meticulously getting those things out of their way. Thence, you could call the boss the CIRO, or Chief Impedance Reduction Officer, or my choice, CHR, Chief Hurdle Remover. In any event the idea is that this is a/the primary task the boss performs—and that it is a systematic, pro-active affair (e.g., on the daily agenda).</p>

<p style="text-align:justify;" dir="ltr">Wow!</p>
<p style="text-align:justify;" dir="ltr">Managers&#8217; job is to find ways to help people excel. They do that by understanding them, what they do and what troubles them. By helping them find and use their <a href="http://comparativeadvantage.wordpress.com/tag/strengths/">strengths</a>. By helping them reach a state of <a href="http://en.wikipedia.org/wiki/Flow_(psychology)">flow</a>.</p>
<p style="text-align:justify;" dir="ltr">Doing that is not easy. But a good place to start is to try <strong>talking to people</strong>. What about?  <a href="http://comparativeadvantage.wordpress.com/2009/08/09/making-a-difference/">Telling them once a week, how they made a difference this week and actively helping them create that difference</a>.  Making sure you have an answer to <a href="http://comparativeadvantage.wordpress.com/2009/06/10/did-anybody-notice/">these three questions</a>. And one of the simplest ways is just asking them a simple question:</p>
<blockquote>
<p style="text-align:justify;" dir="ltr">What do I need to do in order for you to excel at your job?</p>
</blockquote>
<p style="text-align:justify;" dir="ltr">This quote by Peters deals just with that. You would be surprised by the answers you would hear to that question and by how easy it is to solve some of the problems they have. And you would be even more surprise of the level of engagement these people will reach when you actually solve these problems and give your employees the feeling that <a href="http://comparativeadvantage.wordpress.com/2009/10/28/who-is-first/">you are putting them first</a>.</p>

<p style="text-align:justify;" dir="ltr">This post is the second post in a series of posts I am writing about lessons about managing people from the book <em>Predictably Irrational</em>, by <a href="http://www.predictablyirrational.com/">Dan Ariely</a> (for the first post in the series, see <a href="http://comparativeadvantage.wordpress.com/2009/10/27/is-money-equals-motivation-a-conventional-wisdom-we-have-to-break/">here</a>). This time I want discuss chapter 5.</p>
<p style="text-align:justify;" dir="ltr">Chapter 5 is called <em>the influence of arousal – why hot is much hotter than we realize</em>. In short, it describes the<em> </em>effect that feelings and extreme emotions have on our decision making processes. It is like each and every one of us contains a <a href="http://en.wikipedia.org/wiki/Strange_Case_of_Dr_Jekyll_and_Mr_Hyde#Dr_Henry_Jekyll.2FEdward_Hyde">Dr. Jekyll and Mr. Hyde</a>. A rational, calculating persona and an emotional, less sophisticated side. And it happens to us all the time even we are not aware of the effects. And when you are dealing and managing people, you are prone to a constant state of varying emotions.</p>
<p style="text-align:justify;" dir="ltr">For me, I think the most important lesson from reading this chapter is a two part lesson – wait and re-evaluate</p>
<p style="text-align:justify;" dir="ltr"><strong>Wait</strong> &#8211; Let&#8217;s say something happens. For example, a peer or an employee makes a mistake or sends you an e-mail that you feel is wrong (to use the nice term). You are <strong>angry</strong> and you want to instantly write back to him an angry e-mail. You write a wonderful e-mail explaining his entire family history and how it pertains to the current situation. And you hit send. And then, a few minutes after that, you calm down. And you think about it. Actually, he is right. He might not entirely accurate, but if you think about it from his perspective, you can understand why he said what he said. And after the apologies (assuming he forgives you) you talk to him and understand that the problem was in how you explained things to begin with.</p>
<p style="text-align:justify;" dir="ltr">Have you been there? I have. The solution – if something in your everyday work makes you feel a particular emotion, just <em>stop</em>. Wait a few minutes. Wait a few hours. Re-examine the situation and then make the decision.</p>
<p style="text-align:justify;" dir="ltr"><strong>Re-evaluate</strong> – there are some decisions that we know are important. And still, we make them in different states of emotions. This rule is not practical in all situations, but if you have the opportunity, make the decision twice. I first came across the advice while reading Paul B. Carroll and Chunka Mui book <em><a href="http://www.billiondollarlessons.com/">Billion Dollar Lessons</a></em> and manifesto <em><a href="http://www.changethis.com/51.02.GetPersian">Let’s Get Persian</a></em>:</p>

<p dir="ltr">Herodotus, the Greek historian, reported that the ancient Persians always made important decisions twice—first when they were drunk, and then again when they were sober. Only if the Persians reached the same decision, drunk and sober, would they act on that decision. The approach apparently worked—the Persians dominated the much of the Middle East and Central Asia for three centuries.</p>
</blockquote>
<p style="text-align:justify;" dir="ltr">They talk about it in terms of how to create dissent and overcome <a href="http://en.wikipedia.org/wiki/Groupthink">groupthink</a>, but I think it is applicable to inter-personal communication as well.</p>
<p style="text-align:justify;" dir="ltr">Ariely mentions in his book that &#8220;Looking from one emotional state to another is difficult&#8221;. To use his analogy even further, Dr. Jekyll and Mr. Hyde don’t really communicate. The decision Mr. Hyde makes under the enhanced state of emotions seems completely rational to him. But when Dr. Jekyll re-evaluates the same decision, he will understand how irrational it is. We need to create this communication between the sides and allow them to discuss the rationality. Sometimes, the decision would not change. Sometimes it will. But at least you will have some kind of assurance that it was made (hopefully) more rationally and that it will be fairer to your peers or employees.</p>

<p style="text-align:justify;" dir="ltr">A few days ago, Bob Sutton wrote a post called &#8220;<a href="http://bobsutton.typepad.com/my_weblog/2009/10/i-am-just-like-you.html">I am just like you</a>&#8220;. In it, he describes some of his thoughts after reading David Dunning&#8217;s book: <a href="http://www.amazon.com/exec/obidos/ASIN/1841690740/bobsutton-20#noop">Self-Insight</a>. While I haven&#8217;t read the book (Yet! Just added it to my ever-growing Amazon wish-list), I am not sure I agree with Sutton&#8217;s thoughts. Here is what I perceive to be the gist of his post:</p>

<p style="text-align:justify;" dir="ltr">Dunning points out that a host of studies show that one major impediment to self-awareness is that people see themselves as unique &#8212; usually as superior to others &#8211;  when that actually are  not: as more ethical, emotionally complex, skilled, and so on…</p>
</blockquote>
<blockquote>
<p style="text-align:justify;" dir="ltr">The implication, however, that if we assume &#8220;I am just like you&#8221; rather than &#8220;I am special and different,&#8221; or even that &#8220;we are all the same,&#8221; we might make better decisions and learn at others&#8217; expense rather than our own strikes me as a lesson that could be quite valuable.  For example, I&#8217;ve been rather obsessed about the virtues and drawback of learning from others mistakes rather than your own (see this<a href="http://bobsutton.typepad.com/my_weblog/2009/01/eleanor-roosevelt-vs-randy-komisar-on-failure.html"> post</a> on Randy Komisar and Eleanor Roosevelt), as this question has huge implications about how to teach people new skills and the best way to develop competent and caring human-beings.</p>

<p style="text-align:justify;" dir="ltr">While I agree with the basic assumption that <em>we should get to know ourselves better and that we should develop a better understanding of our abilities and strengths</em>, I am not sure the solution could be found in &#8220;I am just like you&#8221; thinking. Actually, I don’t see the difference between that kind of thinking and &#8220;we are all the same&#8221; thinking. I wrote something similar in my <a href="http://comparativeadvantage.wordpress.com/playing-it/">e-book</a>:</p>

<p style="text-align:justify;" dir="ltr">Equality is an important concept in many aspects of life, especially in the legal field, as I know so well. But in real life, because equality is intertwined into our thinking DNA it is used in ways that many times hinders excellence. Earlier I mentioned <a href="http://en.wikipedia.org/wiki/Ken_Robinson_(British_author)">Ken Robinson</a>&#8217;s <a href="http://www.ted.com/index.php/talks/ken_robinson_says_schools_kill_creativity.html">inspiring speech regarding creativity and education</a>. In it he says that standard and equal education for everyone is not necessarily good because it &#8220;misses&#8221; people&#8217;s strengths. <em>All men are not born equal</em>. Whoever tells you that is lying. A<em>ll man should deserve an equal opportunity to excel, to be happy and to use their comparative advantage</em>. That is the truth. And there is a big difference between the two. Nobody can be good at everything. People who truly excel do it by recognizing their comparative advantage, maximizing it and letting other people do what they are better at than them.</p>

<p style="text-align:justify;" dir="ltr">I do not disagree that people have a tendency to be over optimistic about their abilities. There is ample research to support that. I am just not sure that the way to deal with that problem (if we assume it is a problem) is to reinforce the wrong assumption that we are in fact just like each other. I think this is a dangerous line of thinking for individuals and managers. The real value is found in realizing the actual differences and respecting them. <a href="http://blogs.harvardbusiness.org/bregman/2009/05/want-to-keep-your-job-stop-try.html">By realizing who we are and embracing it, we could reach much more than by deluding ourselves</a> about our equality or superiority.</p>

<p style="text-align:justify;" dir="ltr">A few days ago I read a post in the blog <em>education invitation</em> titled: <a href="http://educationinnovation.typepad.com/my_weblog/2009/10/putting-students-first-and-putting-teachers-first-the-ambidextrous-professional-learning-community.html">Putting Students First and Putting Teachers First: The Ambidextrous Professional Learning Community</a>.  This is the basic idea: Education is about the students. We should put them first. Giving them valuable education is the number one goal. But in order to do that, we need to put teachers first. Because by investing in our teachers, we do the best thing for the students. Now, on its face these two ideas seem to <strong>contradict</strong> each other. And that is exactly the point. Because holding these two contradicting ideas together in our minds, allows us to reach innovative solutions.</p>
<p style="text-align:justify;" dir="ltr">And this is applicable not only in education but also in business:</p>

<p dir="ltr">Research by Gallup and others shows that engaged employees are more productive. They are more profitable, more customer-focused, safer, and more likely to withstand temptations to leave. The best-performing companies know that an employee engagement improvement strategy linked to the achievement of corporate goals will help them win in the marketplace (source: <a href="http://www.gallup.com/consulting/52/employee-engagement.aspx">Gallup Website</a>)</p>
</blockquote>
<p style="text-align:justify;" dir="ltr">Yes. The customer comes first. Yes. We need to think about the bottom line and profit. But as I wrote in <a href="http://comparativeadvantage.wordpress.com/2009/09/18/obliquity-and-management/">Obliquity and management</a>, sometimes the best way to reach your goal is the indirect way. And in this case, the indirect way is by putting your employees first.</p>
<p style="text-align:justify;" dir="ltr">I hope that by putting the employees and some other goal first, we will have to come with innovative ideas about how to treat our employees. It is time we desert the <a href="http://en.wikipedia.org/wiki/Scientific_management">Taylorism</a> and begin to adopt an approach that <a href="http://comparativeadvantage.wordpress.com/2009/10/25/lessons-from-conductors-%e2%80%93-musings-about-modern-managers/">does not see the employees as an instrument but as a partner</a>. <p style="text-align:justify;" dir="ltr">The last few days I have been reading the book <em>Predictably Irrational</em>, by <a href="http://www.predictablyirrational.com/">Dan Ariely</a>. It describes many experiments done over the years that illustrate how people behave in irrational ways when we – and when I say we I mean traditional economics – expect them to act like rational people. While I don’t agree with some of the conclusions Ariely makes in his book, <strong><a href="http://www.angelamaiers.com/2009/10/are-your-students-in-charge-of-their-own-questioning.html">I find the questions fascinating</a></strong>. Thus, I am going to dedicate my next few posts to relevant lessons for managing people the book.</p>
<p style="text-align:justify;" dir="ltr">Chapter 4 of the book is called: &#8220;the cost of social norms – why we are happy to do things, but not when we are paid to do them&#8221;. In it, Ariely describes a number of experiments that show how when people are paid to do things, they do them with less enthusiasm and effectiveness. It reminded me of the above fascinating TED talk by Dan Pink that talks about similar experiments that led to similar (but a little different) conclusions. Both Ariely and Pink conclude that we need to <strong>rethink the effectiveness of money as a motivator for work</strong>.</p>
<p style="text-align:justify;" dir="ltr">So, is money being the best motivator another <a href="http://comparativeadvantage.wordpress.com/tag/conventional-wisdom/">conventional wisdom</a> that needs breaking.  Well, I will let my past as lawyer get the better of me and say – <strong>yes and no</strong>.</p>
<p style="text-align:justify;" dir="ltr"><strong>Yes</strong>, because we need to realize that the world is changing. That some things that we thought were true are not true anymore. There is a growing tendency of people to seek out work that not only gives them money, but also gives them joy, a sense of impact and work life balance. People look to use their <a href="http://comparativeadvantage.wordpress.com/tag/strengths/">strengths</a> more and attempt to reach a state of <a href="http://en.wikipedia.org/wiki/Flow_(psychology)">flow</a>. And we need to understand that money creates problems, <a href="http://www.ynet.co.il/articles/0,7340,L-3793651,00.html">because it is easy to compare</a> (link in Hebrew). I would direct you to Ariely&#8217;s first chapter in the book about relativity.</p>
<p style="text-align:justify;" dir="ltr">But the answer is also <strong>no</strong>. in some situations, monetary rewards work. And when we think about these experiments we need to remember a few things. <em>First</em>, the experiments described in Ariley&#8217;s book and in Pink&#8217;s lecture are experiments, done in a lab, on students and not in a real work environment. Real life is different and we need to be careful in applying the lessons learned in the lab without thinking about the differences between students in the lab and real life work environment. <em>Second</em>, these experiments are social science experiments. They don’t have one result. They check for averages. <a href="http://comparativeadvantage.wordpress.com/2009/06/04/average/">And averages are sometimes dangerous</a>. The experiments show trends. They show tendencies. But they don’t show how all people behave in all situations. And we know that monetary rewards do work in certain circumstances. As Paul Hebert from I2I <a href="http://www.i2i-align.com/2009/09/we-take-on-dan-pink.html">explains</a>, although there are some accurate things in Dan Pinks&#8217;s lecture, we must be careful when taking it as saying all monetary rewards are bad. Below is his presentation on how to look at incentive reward strategies within the context of how business operates:</p>

<p style="text-align:justify;" dir="ltr">From all the theories of motivation I encountered to date, the one I like the most is <a href="http://en.wikipedia.org/wiki/Victor_Vroom">Vroom&#8217;s expectancy theory</a>.  The reason I like it so much is that it talks about personalization. About understanding each employee specific motivation and about customizing the right rewards, invectives, and recognition, in order to motivate him. And I think this is the most important lesson from the science and experiments. We should be careful from applying one approach. We should doubt and check if what we are doing actually works. And the most important thing of all, <a href="http://comparativeadvantage.wordpress.com/2009/04/21/what-is-the-ultimate-theory-of-motivation/">we should not assume what motivates people, we should find out</a>.</p>

<p style="text-align:justify;" dir="ltr">Modern managers deal with a challenge. Mangers have to manage people who know more than they do. In the past, the manager was someone who did the job and was promoted to the management role. That meant that he usually had superior professional knowledge and could teach his employees how to practice the profession.</p>
<p style="text-align:justify;" dir="ltr">In many of today&#8217;s jobs, that is not the case anymore. Specialization and specific knowledge are commonplace and even if a manager knows about a specific profession, the speed in which profession change and evolve do not allow managers to keep this advantage for long. That is why managers need to learn how to manage people who are more proficient in doing their job then they are. And there are many professions from which mangers can learn how to do that. The profession of a conductor is one of them.</p>
<p style="text-align:justify;" dir="ltr">A conductor manages an orchestra to do a task. Create music. He knows and understands music. Perhaps he can play a few instruments. But he cannot do what the musicians in his orchestra are doing. I doubt that every conductor can play every instrument in the orchestra. And like a modern manager, even if he did, he could not do complete the task, the music, alone. He has to rely on his team. He has to facilitate the creation of music.</p>
<p style="text-align:justify;" dir="ltr">That is why I think the above TED talk by <a href="http://www.ted.com/speakers/itay_talgam.html">Itay Talgam</a> is so insightful to modern mangers. By giving examples from famous conductors, Talgam exposes us to different method of management for modern team. As usual, I don&#8217;t want to ruin the entire talk for you, as it is a magnificent talk. I just want to point out a few messages I especially liked:</p>
<p style="text-align:justify;" dir="ltr">If you are a manger and you wake up every day depressed to go to work you should know something is wrong. <a href="http://comparativeadvantage.wordpress.com/2009/10/20/bad-parents-bad-bosses-and-the-role-of-managers/">If you don’t find joy in working with people, in trying to help them excel, then you are probably in the wrong role</a>. The joy in management is found in enabling others to feel the joy of work all the time. How can you enable them to feel joy? Help them find <a href="http://en.wikipedia.org/wiki/Flow_(psychology)">flow</a>; <a href="http://comparativeadvantage.wordpress.com/2009/01/12/the-leader-manager-dilemma/">help them use their strengths a higher percentage of the day</a>. Help them develop personally.  </p>
<p style="text-align:justify;" dir="ltr">A manger leads his team, not by control or <a href="http://comparativeadvantage.wordpress.com/2009/06/21/what-can-mangers-learn-from-the-milgram-experiment/">authority</a>, but by being there a 100% of the time, full in awareness and with a passion to help and enable learning and development. It does not mean that authority is not useful. When it is needed authority is there and should be used, but it is not enough to make the members of your team into partners.</p>
<p style="text-align:justify;" dir="ltr">And making your employees your partners is what modern management is all about. <a href="http://comparativeadvantage.wordpress.com/2009/09/13/lessons-on-teamwork-from-mistborn/">The task could not be completed alone. It is a shared journey</a>. Many people today are not satisfied with getting their wages and doing what they are told. People spend a high percentage of their day at work and they want to enjoy it. They want to feel that it is about them. That they are part of the story. And a manager has to remember that. It is not about the manager&#8217;s story; it is about the team&#8217;s story. The part of the manager is facilitating the building of a shared story for the team.</p>
<p style="text-align:justify;" dir="ltr">They way to create a shared story is not using your employees as instruments, but treating them as partners. And if you treat them as partners, the results will follow. It is more than making sure the job gets done. In order to get the job done, you can put processes in place. But a manager needs to think beyond getting the job done and beyond the process. A manager, as a facilitator, needs to create the <strong>conditions</strong> in which these processes take place. Conditions that lead to <a href="http://en.wikipedia.org/wiki/Flow_(psychology)">flow</a>, joy and happiness.</p>
<p style="text-align:justify;" dir="ltr">Authority is <a href="http://comparativeadvantage.wordpress.com/2009/08/12/resisting-the-temptation-to-give-answers/">not about telling people what to do either</a>. The worst damage you can do is giving clear instructions because it prevents the communication inside the team and prevents the development of people. <a href="http://comparativeadvantage.wordpress.com/2009/05/16/what-will-your-employees-do-when-you-leave-for-a-vacation/">It means that there is a big chance the team will fail when you would not be there</a>. And it is not about you, it is about your team. It is about completing the task together.</p>
